Executive summary

Chan García Abogados is a Mexican corporate legal firm with genuine credentials across corporate law, due diligence, governance and compliance. Its earlier public presentation communicated capability through a broad service catalog — workable for a reader who already knows the firm, but hard to read for a CFO, a board or an international corporate buyer comparing several firms at once.

GFG Advisory's work was to reframe the firm's commercial proposition: moving from a list of legal disciplines to a decision thesis — quantify legal risk so management can make better decisions. Implementation of that reframing is currently paused. What this case documents is the diagnosis, the commercial architecture developed, and the observable difference between the two public presentations.

Starting point

The earlier public presence (changarcia.com) organised the offer as a service inventory: corporate law, process mapping, due diligence, ESG, PRIME certification and technology solutions. Every item is real and backed by experience, but the whole requires the reader to construct the link between those capabilities and the problem actually on their desk.

  • The offer is presented by discipline, not by the decision the client has to make.
  • No clear hierarchy between the core service and supporting capabilities.
  • Relevance to boards and financial leadership is left implicit.
  • Professional evidence exists but is not structured for fast verification.
  • The contact path does not distinguish a general inquiry from a formal proposal request.

The capability-to-confidence gap

The commercial problem was not capability. It was that capability was not being expressed in the terms decision-makers use. A corporate buyer — domestic or international — does not compare firms by catalog breadth; they compare by how clearly a firm explains the exposure the organization carries, and by how much confidence that explanation creates in a board.

Commercial readiness diagnosis

The diagnosis used GFG's International Commercial Readiness framework. These are the dimensions relevant to this case; dimensions not listed were not the focus of the intervention.

Framework dimensions involved in this case:

  • Positioning
  • International Presence
  • Proof and Credibility
  • Buyer Conversion

What GFG changed

The work was not rebuilding a website. It was deciding what the firm's central commercial claim is and rebuilding the architecture around it. The developed proposition — “We quantify legal risk so better decisions can be made” — repositions the firm as a decision-support function rather than a supplier of legal hours.

  • A single central proposition instead of a discipline inventory.
  • Financial translation of legal exposure as the axis of the commercial argument.
  • Independent assessment presented as a verifiable, bounded service.
  • Governance and compliance positioned as directly relevant to boards and management.
  • An explicit proposal-request path, separated from general contact.

The commercial difference is concrete: a catalog asks the reader to decide what they need; a decision thesis tells them which problem the firm solves and by what method. The second is evaluable in a single reading, even by a non-lawyer.

Evidence

The two public interfaces shown at the top of this document are the evidence for this case: the earlier presence (changarcia.com) and the in-development positioning work (abogados.indigitalproject.com). Both can be verified directly.

Observable improvement

  • A commercial proposition legible on the first screen, without traversing the catalog.
  • Decision language — risk, exposure, governance — instead of discipline language.
  • Explicit hierarchy between the core service and supporting capabilities.
  • A clearer proposal-request path than the earlier site offered.

No commercial, traffic or pipeline metrics are reported. Implementation is paused and any figure would be speculative.

Current status

Positioning work developed. Implementation currently paused. The in-development version is retained as a public reference for the reframing and should not be read as a completed transformation.

What this case demonstrates

That international commercial readiness rarely begins with language or design. It begins with deciding what the organization claims. A firm that lists disciplines and a firm that quantifies risk can hold identical capability and produce entirely different levels of confidence in a foreign buyer.

Next step

The diagnosis behind this case is documented in the six-dimension framework methodology. You can apply a preliminary version of the same diagnosis to your own organization with the free Buyer Readiness Score.
